I was in the rooms where organizations decided who was ready, who was valuable, what someone would be paid, and who would be given more. I heard how senior leaders were described when they were not present, and how often those descriptions had very little to do with how hard they were working.
What struck me was how rarely anyone told them. A conclusion would form quietly, harden over a year or two, and then start deciding which opportunities came their way. By the time it showed up in a reorganization or a compensation conversation, it was already expensive to reverse.
I have spent the years since advising more than 400 senior leaders on exactly that: what is being concluded about them, and what those conclusions are making possible or quietly closing off.

A framework that sorts your situation
